In 2023, Thales won the project to provide, install, commission, operate and maintain the ticketing system for the Mexico-Toluca Interurban Train, for a duration of 7 years. This presentation will focus on the challenges encountered during the project: delivery of the overall scope of the project based on a fee-for-service model; the integration of recently introduced functionalities in the Mexican public transport payment ecosystem, such as EMV in transit and QR code; and the most significant  challenge, ensuring a successful implementation and go-live within an exceptionally tight schedule.
